AI systems are becoming increasingly capable of delivering recommendations that are well-reasoned, data-rich, and often faster than any human analysis. For executives, this raises a question that is both practical and consequential: if the AI is right most of the time, does it still matter who makes the final call?
The short answer is yes — and the reasoning goes beyond legal liability.
AI tools are moving from back-office analytics into the daily workflow of senior leadership. Pricing decisions, talent assessments, investment priorities, risk evaluations — AI systems now produce recommendations in all of these areas with a level of sophistication that can feel authoritative. According to McKinsey's Global Survey on AI (2024), 65% of organisations report using generative AI regularly in at least one business function, up from 33% the year before.
For executives in owner-managed businesses and family enterprises, this creates a specific tension: the speed and apparent precision of AI output can subtly shift the locus of decision-making — from the person who carries responsibility to the system that carries none.
Delegation in leadership has a clear meaning: you assign a task or decision to someone who then carries accountability for it. That person can be held responsible, can learn from the outcome, and can be trusted — or not — in future situations.
AI systems cannot carry accountability in this sense. They optimise for the objective they were given, based on the data they were trained on. They do not understand context the way a leader does. They do not bear consequences. And critically, they do not develop judgment — the accumulated capacity to read situations that do not fit neatly into historical patterns.
Peter Drucker described one of the five core tasks of effective management as making decisions — not merely processing information, but exercising judgment under uncertainty. Fredmund Malik built on this by emphasising that results-oriented management requires a human who owns the outcome, not a system that produces an output.
When an executive says "the AI recommended it," they have not delegated a decision. They are ducking away.
The accountability gap does not usually appear in the obvious places. Executives rarely hand over a strategic acquisition decision to an algorithm. The gap opens in the middle layer — in the dozens of operational and tactical decisions that accumulate into strategic direction over time.

Situational leadership theory (Hersey and Blanchard) makes a similar point from a different angle: effective leadership requires reading the developmental stage and motivation of individuals, not applying a uniform approach. AI can inform that reading. It cannot replace it.
The risk is not that AI gives bad advice. The risk is that leaders stop developing the judgment to know when the advice is incomplete, contextually wrong, or missing something important that the data does not capture.
Using AI well in a leadership context is not about using it less. It is about using it with clarity about what it can and cannot do.
A useful frame: AI is a thinking partner, not a decision proxy. It can surface patterns, run scenarios, flag risks, and accelerate analysis. The executive's role is to bring what AI cannot: contextual judgment, stakeholder awareness, values-based prioritisation, and accountability for outcomes.

The practical test: can you articulate why you made the decision, independent of what the AI recommended?
Organisations need to distinguish between three categories: decisions that can be fully automated (routine, rule-based, low-stakes), decisions where AI informs but humans decide (most operational and tactical choices), and decisions where AI plays no role (values-based, relational, or high-stakes strategic choices). Documenting these boundaries — and revisiting them as AI capabilities evolve — is a governance task that belongs at the executive level.
It can, if the habit of interrogating recommendations atrophies. Judgment is developed through the practice of making decisions and learning from their outcomes. Leaders who consistently defer to AI output without engaging their own reasoning may find, over time, that their capacity for independent judgment weakens. This is one of the less visible risks of AI adoption in leadership contexts.
